Belt-Drive and Gearbox Bikes: Low-Maintenance Cycling Explained

Belt-drive and gearbox bikes explained: how they work, their low-maintenance upside, the trade-offs, and what to check when buying one used.

What a belt drive actually is

A belt drive swaps the metal chain for a toothed belt reinforced with carbon fibre. Instead of dozens of links running over a cassette, one continuous belt loops from a front sprocket to a rear one, its teeth meshing cleanly with each. The belt runs dry, with no oil, it does not rust, and because those carbon strands stop it stretching, it holds its tension for a long time.

Two things are worth understanding before you shop.

First, the frame has to be built for it. A belt is a closed loop that cannot be split and rejoined the way a chain can, so it has to be threaded onto the frame during the build. That means the rear triangle needs a break in it, usually a bolted joint in the seatstay, chainstay or dropout, so the belt can pass through. A standard chain frame will not take a belt without that split.

Second, a belt only works with a single sprocket at each end, so it cannot run a derailleur. Gears have to come from somewhere else, either an internal gear hub built into the rear wheel or a gearbox mounted at the centre of the bike. That is why belt drive and enclosed gears almost always arrive together on the same bike.

Internal gear hubs and gearboxes

Both systems do a derailleur's job of moving you between gears, but they seal the mechanism away from the weather instead of leaving it exposed.

An internal gear hub packs the gears inside the rear wheel hub. When you shift, a set of planetary gears inside the shell changes the ratio. Names you will meet on used bikes include Shimano Alfine and Nexus, Sturmey-Archer, a hub-gear name going back over a century, and Rohloff, whose 14-speed Speedhub sits at the premium end and is a favourite with tourers.

A gearbox does the same job but lives at the centre of the bike, around the bottom bracket where the cranks turn. Pinion is the best-known name. Putting the weight low and central helps the bike handle, and it keeps the rear wheel simple to remove. Gearboxes almost always pair with a belt and turn up on tourers, adventure bikes and some e-bikes.

The shared advantage is that everything that matters is sealed inside a case, so dirt, road salt and winter rain stay out. You can also change gear while stopped, which is genuinely useful in town, because you can drop into an easy ratio at a red light before you pull away.

The low-maintenance case

This is the main reason people choose a belt-drive, hub-geared bike, and the case is strong.

A chain drivetrain asks for regular attention. You clean it, you oil it, you watch it wear and stretch, and in time you replace the chain and then the cassette and chainrings. A belt does away with nearly all of that. There is no oil to apply and nothing to leave a black mark on your trouser leg or your calf. It does not rust if the bike lives outside or gets caught in the rain, and once set to the right tension it runs quietly. A belt also lasts far longer than a chain before it needs replacing.

The gears are just as low-fuss. A sealed hub or gearbox does not collect grit, and there are no exposed cogs or a derailleur to knock out of alignment. Servicing is minimal. Many hubs and gearboxes simply want an occasional oil change rather than the steady stream of small adjustments a derailleur setup invites.

Put it together and you have a bike you can more or less ride and forget, which is exactly what a lot of commuters are after. If you would rather not spend an evening cleaning a drivetrain, this is the setup that gets you closest.

The trade-offs to weigh up

No drivetrain is free of compromise, and it pays to be clear about what you give up.

The bikes cost more up front. A belt, a compatible frame and a quality hub or gearbox all add to the price, so a belt-drive bike usually sits above an equivalent chain bike when new. Some of that comes back over years of lower running costs, but the initial outlay is higher.

Weight is the other big one. An internal hub or a gearbox is heavier than a derailleur, cassette and chain, and much of a hub's weight sits out at the back wheel. On a flat commute you will barely notice. On steep climbs, or on a bike you like to throw around, you will.

Gearing is less flexible too. Hubs and gearboxes tend to offer fewer gears than a modern derailleur, with wider gaps between them, so you may not land the exact ratio a big cassette would give you. Changing the overall gearing is possible but more involved than swapping a cassette. A hub or gearbox is also slightly less efficient than a clean, well-oiled chain, though most riders never feel it on the road.

Finally, the specialist point cuts both ways. When a belt or a sealed hub does need work, it is not a job every corner shop is set up for, and parts are less common than chain spares. That is not a reason to avoid the system, only a reason to know your local options before you buy.

Who belt drive suits

Belt drive and enclosed gears reward one kind of riding above all: everyday, all-weather, low-fuss cycling where reliability matters more than outright weight or speed.

Where it makes less sense is performance riding. If you want the lightest possible road bike or a race-ready machine, a derailleur still wins on weight and gear range.

Buying a belt-drive bike used

A used belt-drive bike can be a smart buy, because the drivetrain wears slowly and a belt that has been looked after has plenty of life left. A few checks are worth making.

Start with the belt. It should be free of cracks, missing teeth or fraying at the edges, and it should sit at the right tension, neither slack nor drum-tight. Ask about the hub or gearbox service history, in particular whether any recommended oil change has been kept up, because a sealed unit left untouched for many years deserves a closer look.

Confirm the frame is genuinely belt-specific, with that split, bolted rear triangle, so you know the belt has not been forced onto an unsuitable frame. And because parts and servicing are more specialist, factor in whether a shop near you can actually work on that particular hub or gearbox.
